One year, One Sales Leader: Full Transformation Start to Finish

I still remember the day John called.
You could hear the pain in his voice. He was leading. Producing. Manage staff. He wasn't where he wanted to be. Wasn't making the money he needed to run the office. His family was starting to feel it. Not some big blowup, just walking out at the end of the day and feeling it.
From the outside, John was good. That was the problem. He'd been good for so long that good had become who he was.
He'd found us through our website of all things. Said one line hit him in his soul:
“As a leader, you're expected to hit the numbers, recruit the people, hold your team accountable, and keep everything moving. But when people don't do what they should, hard conversations feel uncomfortable and delegation feels risky. You end up carrying too much on yourself. The result? Constant pressure, inconsistent performance, and the frustration of knowing your team could be doing more.”
He read to to me word for word. “I could feel that in my soul,” He said.
If you're reading this, you probably felt something too. Let's walk through what actually changed. Month over month. Let’s break it down a little.
Where He Was
High turnover. Missed numbers. Personal production hovering at mediocre. He kept doing deal to make the money to keep the office open. Lost three recruits in two months. Not because they were the wrong people, because he hadn’t set expectations.
He was looking to partner with another advisor. Didn’t know how to structure it. Didn’t know who would do what, who was strong where. He just wanted a partner because it felt good, and because the grid paid better.
No system. No process. Just day by day “doing”.
Our business, even our life is only as strong as the systems we have in place.
Months 1–2: Start With the Leader, Not the Team
Can’t work on them until we figure him out.
His schedule. His time. Who he was meeting with, how many meetings, what he was spending his time on. His family. His exercise. All of this came first. Not because the team didn't matter, because you can't build expectations for others if you aren’t right. Pretty simple. Yet how many of us do just that.
THEN we moved to the team. Real 1 on 1’s. Mot someone popping into the office for five minutes. Real team meetings, agendas and action items. Accountability from them for them. We got his staff helping him. Incoming calls, setting meetings, sending emails, gathering referrals. Things that made his life easier and freed up his time. It took some work and some tough conversations.
None of this existed before.
The Middle: Accountability
This is the part never ends. The part most don’t want to do. You know why? It’s uncomfortable. IF you are doing it wrong.
Most want accountability because they know it's how they grow. Some avoid it. Either way, it was never about telling him what to do. It was about helping him hold his team accountable to what they said they wanted. Not what HE wanted for them.
Am I even capable of this? You know you know you’ve asked yourself some variation fo that. Should I just go back to production? It’s easier.
Months 9–12: Scaling
By this point John knew his numbers. Expectations were no longer hard. They were becoming normal. What do they want to accomplish? What do they want to be held to? Now they were telling him. All he had to do, all you have to do is hold them to their word.
His four staff members had roles that were defined. No more everyone trying to do everything. Recruiting got a process. Centers of influence, help from his own team. When people feel wanted they want to help. Things like referrals from clients, LinkedIn, a real interview process. We built red, yellow, green flags so decisions stopped running on gut feel and started running on “this is” or “this isn't,” instead of “well, I think.” Process.
Where we get it wrong
We all need reinforcement.
Not one call. Not one breakthrough conversation. Systems, over and over, until they work.
John is still doing this work. Still getting better. The foundation is set. Everything has been building on top of it. It’s almost easy now.
