You didn’t get promoted because you were average.

You got promoted because you were the closer. You were the person who could walk into a room and get it done. You had the ability to drive harder, work harder, ask tough questions, and persevere.

You were the person. The top producer.

Now, you have to depend on others, and you may not know exactly how to do that.

That’s not a bad thing. That’s just the reality of leadership.

Why Closers Struggle to Lead

In sales, you’re wired for instant gratification.

Prospect. Meeting. Close. Referral. Repeat.

You solve problems by going and getting it. Money problems, stress problems, business problems? You go sell something.

Leadership doesn’t work that way.

Leadership requires patience. It’s working through people instead of around them. It doesn’t always pay off today. It pays off three months from now when the rep finally does the thing you’ve been coaching them on for weeks.

You didn’t get promoted because you were average. You got promoted because you were the one who could talk in any room, walk in with confidence, and handle any objection.

Now, that same identity, the thing that built you, has to change.

That’s not easy.

Here are three identity shifts that turn a top producer into a real leader.

1. From “I Close” to “I Develop Closers”

A salesperson’s identity:

I’m the one who makes it happen.

A leader’s identity:

I’m the one who makes it happen without me.

Every time you jump in and close a deal for a struggling rep, you feel like the hero.

Your team doesn’t experience it that way.

They experience it as proof that they can’t do it. You just took that opportunity from them.

Let them struggle.

Let me say that again: let them struggle.

Maybe they lose the deal. But they’ll work on their objections, their mindset, and themselves while you coach them in real time.

It’s not always what you say. It’s what you show.

And if you keep rescuing them, you’re showing them they need rescuing.

2. From the Scoreboard to the System

Salespeople are wired to win.

We like clearing the pipeline, seeing the numbers move, and feeling the win in the moment. That wiring helped build you.

It can also make leadership feel too slow.

Stop asking:

“What can I close today?”

Start asking:

“What am I building that closes without me tomorrow?”

That question isn’t always fun. It doesn’t come with the immediate satisfaction or ego boost of a closed deal.

But it’s the question that allows you to scale.

And the only reason any of us know how to ask it is because someone asked it of us first, over and over, until it stuck.

You’ve been there. Don’t act like you just figured it all out.

We’ve all had help.

3. From Being Needed to Being Unnecessary

This is the hardest one.

Being needed feels good. It feels like proof of your value.

It’s also the identity that can stunt your growth and theirs.

If every deal, every objection, and every hard conversation still runs through you, your business can only grow as far as your calendar allows.

We are only as strong as the processes we have. If everything depends on you, that process will eventually hold you back.

Ask yourself:

What can only I do?

Then hand off everything else.

Delegation is development.

Your value stops being measured by what you closed and starts being measured by who you built.

Your skills aren’t the enemy. They’re what got you here.

But if they’re the only thing you lead from, you become your own ceiling.

Guess What?

You probably haven’t hit your cap.

You just think you have.

If your team isn’t doing what you know they’re capable of, it’s not always a talent problem.

Sometimes it’s an identity problem.

You just haven’t caught up to the title yet.

Nobody hands you a playbook for this, just like nobody hands you one for becoming a parent.

That’s what coaching is for.
